About Boba Nation
Boba Nation is a beverage brand operating four physical retail locations. Prior to this project, their operations relied on offline management through in-store kiosks, third-party delivery platforms (such as UberEats), and a standard Square Point of Sale (POS) system.
Overview

Core Challenges
Ineffective Legacy Codebase: The client provided an existing application developed by a previous vendor. The underlying code and user interface were poorly constructed and lacked the architecture required for future scalability.
Customer Bottlenecks: Without a functional native mobile application for order-ahead capabilities, in-store wait times peaked at 15–20 minutes, limiting transaction volume.
Square POS Limitations: The native Square POS system restricted promotional capabilities to generic, global discount codes. The client required highly targeted discounting (e.g., first-install offers, customized apologies for unhappy customers, and birthday rewards), which Square could not support.
No Retention Infrastructure: The business lacked a mechanism to track user loyalty, segment audiences, or automatically engage inactive customers.



Implemented Solution
The legacy codebase was discarded in favor of a complete rebuild. The project expanded from an initial 411-hour core application estimate to an extensive 800–1200-hour digital ecosystem, utilizing a custom middleware architecture.
Native App Rebuild & Live API Integration: A new mobile application was developed and synchronized directly with the Square POS API. Orders placed via the app are routed instantly to the kitchen queue. Webhooks are utilized to track real-time inventory, instantly updating the app if specific ingredients go out of stock.
Custom Middleware App Server: To bypass Square's promotional limitations, a custom admin server was developed as an intermediary layer. This allowed the client to execute complex logic, such as Buy-One-Get-One (BOGO) offers, Happy Hours, and granular discount structures independent of the POS constraints.
Automated Customer Segmentation: The system automatically categorizes users based on purchasing behavior. "Loyal users" (ordering within 30 days) and "Churned users" (inactive for 90 days) receive automated, targeted push notifications and email marketing campaigns to maximize lifetime value.
Virtual Wallet & Gamification: A loyalty program was integrated, allowing users to earn points (e.g., 2 points for a 2-item purchase) that convert to a digital wallet balance. A gamified "Scratch Card" feature was introduced with configurable probability ratios (e.g., 90% win / 10% loss) to distribute targeted discounts interactively.

Business Impact
Throughput Optimization: Native order-ahead functionality bypassed the in-store physical queue, drastically reducing wait times and increasing location capacity.
Advanced Marketing Control: The custom middleware provided the client with unrestricted control over promotional campaigns and direct communication channels with their customer base.
Decoupled Analytics: The custom administrative dashboard provided isolated performance metrics, allowing the business to track mobile app sales, store-level performance, and retention metrics separately from standard Square POS reports.
